When to build versus buy a CRM

Should you build a custom CRM or buy one off the shelf? The practical framework we use in discovery with small and mid-sized teams.

When buying a CRM is the right call

If your sales process looks like most others in your industry, buy. HubSpot, Pipedrive and Zoho are cheap compared with custom development, they are maintained for you and your team can start this week. Most small businesses should start here.

Buying fails when the team spends more time working around the tool than in it: copying leads by hand from WhatsApp, keeping a spreadsheet next to the CRM or paying for seats nobody opens.

When a custom CRM pays off

Build when the way you sell is the thing that makes you different. Think quotes with many options, jobs that move through site visits and approvals, or invoicing software that has to stay in sync. A custom CRM fits that flow instead of forcing your team into someone else's.

A good test: list the five things your team does every day with leads. If an off-the-shelf CRM handles four of them well, buy it and automate the fifth. If it handles two, a custom build will usually pay for itself within a year.

The middle path

Many of our clients keep a standard CRM and add integrations: website forms, WhatsApp and email flowing in on their own, and quotes linked to invoicing. It costs less than a full build and removes most of the manual work.
